M1 Completion Summary — Detailed Planning and Team Onboarding

Status as of this writing: Kickoff held, demo delivered, client satisfied.

What's done

  • Project kickoff completed.
  • POC demo delivered and accepted positively by the client — confirms the technical approach (Velocity Credential Agent integration, issuance flow, org onboarding) is sound.
  • Dev environment, CI pipeline and repo already exist from the POC phase and can be reused as the M1-03 starting point.

What's outstanding

  • Formal Requirements Validation Output (D1) itself — the sign-off document — has not yet been produced.
  • Several requirement-clarity items surfaced comparing the SOW to the original v3 requirements doc are still open (see ../CONSOLIDATED-SUMMARY.md). These should be closed out as part of M1, not carried silently into later milestones.

Recommendation

Treat M1 acceptance as conditional on getting written answers to the open items list, not just on holding the planning meetings — several of them (Reclaim Protocol scope, disclosure-policy MVP scope) materially change the size of M5–M7 if left ambiguous.
